Dare to Disrupt – The Rise of Grocery Startups in Pakistan

Part i: the b2b online grocery segment.

The momentum in the grocery e-commerce segment in Pakistan as a whole has been underway for roughly five years (with players such as  MandiExpress ,  Sabzi.pk ,  QnE , etc. operating since 2015), but the COVID-19 pandemic and subsequent lockdowns helped startups see quick and significant growth. ( Read MIT Technology Review’s 2016 piece here ) The food and grocery retail market in Pakistan made  $59.3 billion in total revenue  in 2018  which constituted a compound annual growth rate (CAGR) of about 8.4% from 2014 to 2018.

Although we have not seen any updated reports on how these numbers have changed in 2019/20, the market has experienced   a surge in use of not only B2C  but also  B2B online grocery services . In Pakistan, where grocery retailers typically rely on curbside deliveries by distributors every few days for procuring inventory – this presents traditional retailers and  kiryana  store (small mom and pop style corner stores) owners with a number of challenges ( to be discussed later in this issue ).

These challenges also translate into an enormous market opportunity, and our Insights team sought to break down this complex landscape in Pakistan. We will dedicate two issues to this topic. In this issue  we focus just on analyzing startups operating in the B2B grocery segment , and particularly those servicing this large landscape of  kiryana  stores. (In next month’s issue, we will cover the B2C models in the market). According to investment data  extracted from i2i’s Deal Flow Tracker , a total of  $4.3 million was raised by 5 B2B grocery startups in 2020 alone  . This means  17%  of the total investment amount raised already this year ( 5/26 deals) is accounted for by online B2B grocery startups, which included Tajir (2 deals), Bazaar, MandiExpress, and Dastgyr. With no female founded/cofounded startups in the sector, the space remains largely male dominated unlike other sectors such as EdTech and HealthTech.  For details refer to Figure 1.

For this newsletter issue, our team interviewed some key investors and startup founders in the space including Faisal Aftab (Lakson Investment Venture Capital), Meenah Tariq (Karavan), Ali Mukhtar (Fatima Ventures), Saad Jangda (Bazaar), Yasir Memon (Jugnu), Sair Ali (Blink by Eat Mubarak), Muhammad Owais Qureshi (Dastgyr), and Furquan Kidwai (Dawaai).

Key Players and their Offerings – Industry Mapping 

In understanding this segment, it’s first important to understand the key players in the value chain, which are the  manufacturer, distributor, wholesaler, and the retailer . Understanding their role in the traditional retail supply chain vis-a-vis how it would translate into a digital system is crucial to assessing the existing startups’ offerings. The top tier of this supply chain is occupied by manufacturers (such as P&G and Nestle), which in turn supply to major retailers and distributors. The amount of capital available to large retailers – often comprising of big department stores such as Metro, Imtiaz, Carrefour, etc. – typically means they have a direct relationship with the manufacturers (and also have the capacity to make bulk orders).  However, these big grocery retailers make up  only a fraction of the grocery retail industry . In comparison,  kiryana stores  have an approximate  annual turnover of $3 billion , while domestic convenience stores have $200 million, and the more modern supermarkets came in at $176 million in 2012 ( Note : Given that this data is 8 years old, we can assume the numbers are higher now). The distributor – with its own fleet, delivery staff, and inventory –  therefore becomes important in getting goods from the manufacturer to the (a)- retailers and (b)- small wholesalers. Kiryana stores fall at the very bottom of this value chain, and end up either procuring inventory from small wholesalers or directly from big retailers, which means they often run out of stock and can lose business while restocking.

It is a highly fragmented and inefficient system for the general retail industry that’s  reportedly worth $125 billion  annually but specifically for the  grocery sector worth $48 billion as of 2020 . Out of the estimated one million shops in the country, at least  95%  are kiryana stores and they  account for 70% of all grocery purchases  in the country, which makes this an enormous opportunity to capture and where there is a lot of space for innovation. For example,  MandiExpress  (similar to  FreshDirect ) that has been operational since 2015 has both a B2B and a B2C aspect. Under the B2C model, consumers are able to directly purchase vegetables, fruits, meats, seafood, and organic and gourmet foods. Aside from  the B2C model , MandiExpress also caters to prominent restaurants and organizations, other ecommerce platforms (such as Daraz), and trading in the wholesale market. Early this year, their founder Jehanzeb Chaudhri told the Tribune that their recent $715,000 investment will be used to fulfil the immense demand coming from e-commerce partners like  dFresh  (by Daraz.pk).  Sabzi.pk , founded in 2015, also offers delivery of fruits and vegetables with both a B2B and a B2C model. In 2016, after receiving an undisclosed seed stage investment, they  had started delivery services to hotels and restaurants  in Lahore.

Most notably, players like  Tajir, Bazaar, RetailO, Jugnu , and  Dastgyr  are all servicing kiryana stores, and are providing somewhat similar offerings under the broader online inventory procurement segment.  Yasir Memon , co-founder of Jugnu (and SalesFlo, a B2B Sales Fulfilment platform), shared with our Insights team that ever since the company was founded in 2019, it has successfully onboarded  12,000  retailers so far. As they have bootstrapped their way through the market, he emphasized that they do not see capital as a bottleneck in the B2B space, at least not so much as the actual change management that includes rendering the processes and systems.  “There is little flirting and more long term relationships in the B2B space” , he put it, which is why they are currently focusing on building a solid foundation with their product. Similarly, companies such as  Tajir and Bazaar  are bringing transparency to the retailer by providing price comparisons through their mobile apps, a feature retailers find empowering. By taking out the middlemen, i.e. the distributors, these B2B retail startups provide significant value to the typically overburdened retailers and kiryana store owners.

Saad Jangda , co-founder of Bazaar, shared in an interview with our team that they firmly believe that understanding their customer allows them to objectively gauge and design for their needs, which is how Bazaar began its journey in 2020. Both  Tajir ($1.8M)  and  Bazaar ($1.3M)  raised significant amounts in investment this year with the former operating in Lahore whereas Bazaar is currently focused on Karachi. Another similar new entrant in the market is  Dastgyr  that only 3 months into being founded in 2020,  raised an undisclosed amount in angel investment . Dastgyr is a mobile-based platform that makes it easy for the grocery store owners to procure inventory. It uses a marketplace model offering next day delivery to stores in Karachi & Lahore. The deliveries are managed by Dastgyr, which uses their own fleet, and the company doesn’t store any inventory.

Finally, another very interesting new entrant in the space is  Blink (by Eat Mubarak), which was  founded in 2020 and operates on a B2B2C model, which is unique because it provides an online ordering solution to restaurants and hotels as opposed to most other players who focus mainly on inventory procurement. In a conversation with  Sair Ali (founder at Blink & cofounder Eat Mubarak), he discussed how building a viable and user friendly grocery delivery and/or procurement system is not just a website with some products on it. It is a much more sophisticated and layered task that is often underestimated and undervalued in Pakistan compared to other markets. Blink’s direct competitors (i.e. software houses, independent developers, etc.), he noted, typically fail to understand that this is an end to end experience where the front end is as important as the operational efficiency of the online tool. In relation to this, Ali called his solution ‘quick commerce’ as opposed to simply e-commerce. It factors in the delivery time optimization through areas mapping and more; and all of this combined brings immense value to the table for traditional players in need of online solutions.

Tax Evasion & Changing Kiryana Store Demographics

As kiryana stores are going online with the help of these B2B grocery startups, they are leaving a digital trail behind that can be used to track their  financial transactions and add them to the tax net . According to a survey conducted by  Jugnu, a number of these kiryana stores are being taken over by a younger demographic, with a substantial number owning WiFi devices and shopkeepers accessing social media apps such as TikTok that have effectively replaced television as a source of entertainment. This changing demographic of owners is open to the idea of entering the tax net with the major incentive being the ease of doing business through the B2B grocery startups.

Challenging the Middlemen?

B2B grocery startups are looking to disrupt the supply chain and are working to reduce the small retailers’ and kiryana stores’ dependence on the middleman. Players like MandiExpress incentivize  aartis  (middle-man) with greater access to markets that are often outside of their reach.  In ecosystems such as Pakistan it is hard to sidestep players like the aartis who, with their immense influence,  can constrict the supply chain suffocating such startups.  Faisal Aftab  (Managing Partner at LIVC) noted that startups can’t enter the market “guns blazing or seek to be a disruptor from the get go,” they have to work within the system.

Can these Startups Truly Disrupt Kiryana Stores?

On average, a kiryana store owner buys stock that will last them a few days from the distributor’s representative who visits once a week. Once this stock runs out, the owner can either wait until the distributor visits next or they can visit the wholesale market. There are pros and cons with both approaches. The former means the owner risks losing out on potential customers due to the lack of stock and the latter means there is a cost of transportation and time involved – which can cut into their margins. The B2B startups that are addressing this gap are  game changers  for the sector, especially for these kiryana store owners.  Ali Mukhtar  (Fatima Ventures) noted, “The shopkeepers were surprised to see us deliver under a 24-hour agreement even when it was raining.”

Furqan Kidwai  (Dawaai) believes that in developed markets, stores like  Walmart  are large enough to speak to manufacturers. Such markets often have manufacturers directly selling to wholesalers and retailers using online platforms. In the case of Pakistan, India and Bangladesh,  the market is over 90% fragmented and the need for the wholesaler arises ; those already working on a razor thin profit margin only care about turning over the stock. The B2B model  disrupts the retail supply chain by eliminating the middlemen and allowing  retailers and kiryana store owners to procure inventory online  whenever their stock is depleted, have it replenished from the comfort of their stores without wasting time and money, in exchange for a fee charged by the B2B startups.

As we zoom out, we have seen this sector thrive in other emerging markets. In Egypt,  MaxAB , a B2B marketplace that connects informal food & grocery retailers to suppliers raised  $6.2 M  in seed funding led by BECO Capital (the largest ever seed round by a startup in MENA), while an Indian startup  Udaan  has raised   $585 M  (Series D) with a reported valuation between $2.3B and $2.7B as of October 2019. These companies are well-funded, and their examples present an interesting case study for the potential journey of the sector in Pakistan. As we see more startups raise funding, we shall see which players are able to truly capture this large customer base and capitalize on this opportunity.

A proven formula in Pakistan: 3 steps to transform retail into a thriving e-commerce business

For a country where most retail still relies on customers walking into stores to browse and purchase, mandatory lockdowns in Pakistan pushed people online for their regular shopping. This shift empowered more businesses, big and small, to take the leap into e-commerce.

Pakistan is going through a major generational shift, so we’re digging into three factors making a difference for retailers going through digital transformation: a credible website, a customer-centric supply chain, and targeting audiences at the most relevant points of their purchase journey.

Here, we explore how Beechtree, a high-street clothing brand, focused on these three insights to successfully turn its business around during the challenges of 2020.

While the Pakistani economy has steadily been moving online, a large part of the consumer’s retail experience still relies on brick and mortar shops. That is, until the government-imposed lockdown from COVID-19. Since then, retail foot traffic dropped to an all-time low — down 70% on the previous month’s baseline. 1 When spring came without its usual crowd of shoppers, retailers scrambled to adapt to this new normal.

The retail industry, despite these challenges, continued to bloom , as consumers shifted their attention online. Since then, the conversion of offline to online consumers has continued to multiply.

This creates a golden opportunity for retailers to move online and meet consumer needs. Beechtree, a clothing retailer owned by HKB, was quick to jump on this chance, swapping its hopes of physical expansion to a digital transformation strategy involving the following three key insights it learned from Google and its partner agency, Shopistan.

1. Ensure your website is fast, informative and accurate

Without the benefit of tactile senses to determine the authenticity of a product, it’s only natural to place more importance on our experience using the product’s website. 81% of Pakistani consumers research a product extensively before purchase, so more and more, the website is beginning to replace the physical store. 2 Fast loading times, extensive product information, providing shopping recommendations, and the ability to know the availability of goods in real time affects the online shopping experience and can make the difference between conversion and abandonment. When it comes to page loading time, seconds count:

Beechtree moved its website to multi-node hosting, which allows functions to run separately on different parts (or nodes) of a server and adds more nodes as needed. Its website loading speeds improved by up to 30%, even in high traffic.

The team also made clever use of Google Optimize for A/B testing to find the most popular products to promote in each region. Setting up separate landing pages for Islamabad and Karachi, they increased conversion rate by 17% focusing on luxury clothing in Islamabad, and by 7% focusing on casual clothing in Karachi. They then used the opportunity of having their stores closed to the public to stockpile popular inventory for each region to ensure on-time deliveries.

Having your own website not only helps you reach your online audience, it helps you understand them better. It is a fantastic first step for gathering first-party data to better serve your customers, without engaging expensive third-party agencies or analysts. This enables you to enhance your strategy and identify trends to reach more customers and improve conversion rates, as customers value getting recommendations and a clear overview of the choices available to them.

Steps you can take to ensure a better website

  • Assess your website. Look out for loading times, mobile responsiveness and the ease of navigating. Google’s Test My Site tool can act as a useful starting point.
  • Understand your customer. From your website, collect consumer journey data to segment your audience. Then, test how you can serve each segment more relevant products.
  • Update your inventory. Match the availability of your online products with actual inventory by clearly marking items as “sold out” and providing estimated delivery times for what’s in stock. This helps you improve customer satisfaction by managing delivery expectations.
  • Using a combination of first-party data and available inventory can also be used to make relevant recommendations to customers.

2. Develop a customer-centric supply chain strategy

Today, digitally savvy consumers have high expectations of delivery times when buying online. On Pakistan’s leading e-commerce marketplace, Daraz, the overall sales of Fast-Moving Consumer Goods (FMCG) products doubled in March 2020 and these numbers are only expected to increase. From Google Trends data, we see a huge 150% increase in searches for “same-day delivery” and a 138% increase in the search term “near me”. 3

This, however, is a challenge that Pakistani retailers struggle to live up to. 94% of freight traffic is reliant on roads that are not well-equipped for speedy deliveries. 4 According to the 2018 Logistics Performance Index report, Pakistan came in at 122 out of 160 countries. 5

With logistics being a stumbling block, Beechtree shifted inventory from its warehouse to its 25 closed stores across the country, following customer behaviour carefully to understand which products to stockpile at which store. It also made sure that online and offline inventory matched by working with Shopistan to track available items in each location. The results?

  • Automate your inventory tracking system to automatically match online and offline stock availability.
  • Partner with reliable logistics companies who can help manage inventory and provide the last mile of service with on-time delivery to customers.
  • Work with multiple logistics partners to ensure that customers will always receive deliveries on time.
  • Train your staff to manage your e-commerce site and get them up-to-speed on order-management or customer relationship software to help keep things running smoothly online.

3. Connect with your customer at different stages of their purchase journey

81% of the 87 million connected Pakistani consumers research a product extensively before purchase, 6 with 55% of them using Google Search and YouTube. 7 This translates to a highly savvy consumer, who businesses can reach at any point of their online journey.

In Beechtree’s case, the team tagged their entire website flow to track visitors’ actions. With this data, they used Google Ads remarketing tags such as “product viewers” and “shopping intent” to generate dynamic product-level data with advanced audience segmentation. They then used these segments to create their own unique customer purchasing funnel below.

For customers in the awareness Stage, the Beechtree team used a three-step strategy:

  • Smart Display using automated bidding, targeting, and ad creation to help entice customers with low advertising costs.
  • Google Search Ads to increase the volume of traffic to their site and visibility of their brand and products.
  • Google Smart Shopping campaigns to automate their campaigns across Search and Display, testing different combinations of the image and text to reach audiences at the relevant “Shopping Intent” stage of their journey with the best possible ad.

For customers who had previously visited the website, Beechtree’s approach was:

  • Focus on Google Search to serve custom ads using remarketing lists.
  • Implement Display ads for retargeting, so Beechtree could stay top-of-mind as customers browse the internet.
  • Re-engage with customers on YouTube by using a combination of TrueView and static ads.

For customers already in the Conversion stage of the journey, Beechtree used Dynamic Retargeting on Google Search and Display ads to reach customers who had previously shown interest in a product or had abandoned their cart at checkout.

With this full-funnel strategy, Beechtree was able to track the performance of each specific campaign using a specific attribution model in tracking conversion data. The results:

Steps you can take to connect better with your audience

  • Be discoverable. Be present when a consumer expresses interest in your products. Appearing at the top of search results can be critical in gaining new customers.
  • Acquire new customers. Engage with potential customers who are interested in the products you sell. These customers are actively looking for products to buy across YouTube, and Google Display Network. You can target your ideal customer using audience insights.
  • Increase customer loyalty. Retain your highest-value customers across YouTube, Search and shopping networks by using remarketing tools like customer match lists to turn past shoppers into loyal customers.

In reality, nothing is linear in the process of transitioning your physical retail store into a booming e-commerce business. Yet, it is a change we must all learn to embrace as customers are increasingly turning to online channels to purchase, and this will only increase going forward. So, get going and start building an amazing website, tweak to a customer-centric supply chain strategy, and use every opportunity of the purchasing funnel to connect with your customers. In the middle of a long que to get to the cashier at D-Watson right at the beginning of Ramzan, the hushed conversations between strangers waiting their turn was heavy with discontentment. “Three bananas, a handful of grapes, some green chillies and lemons for Rs 500,” muttered one mother-of-four, disapprovingly addressing no one in particular. 

The murmurings spread fast through the lines. Inflation has hit everyone hard. And while the poorest segments of society have been hit the hardest, shoppers at up-scale grocery stores have not been spared either. Everyone is reeling from record food inflation which touched 45.1% by the end of February 2023, and hit an all-time high of 46.7% as measured by the Pakistan Bureau of Statistics. 

But in the same line at D-Watson, perhaps one of the most interesting comments made in passing was by another woman in the line: “Superstore walon ki to aj kal mouj hogi (the superstore businesses must be striving these days).”

Normally, up-scale and upper middle class superstores and grocery stores enjoy a peak season in the month of Ramzan. People are consuming more despite prices rising which results in greater profits. And while the regular Ramzan price hikes are in place, the economy is not playing favourites. With inflation and import restrictions as well as rising costs of doing business such as more expensive electricity and rent hikes, things are far from easy. 

Banking on non-food items 

One starts a business to make profit out of it, not to bear losses. This is evident in increased prices of food items as inflation soars globally. “Retailers are not there to bear the brunt and provide subsidy,” says Omer Farooq, founder of retail consultancy, Extreemretail. Normally, price hikes are passed onto consumers. But it’s not that simple. 

Grocery stores are built on the idea of high volumes and low margins. This means that the food we buy from the grocery store is actually making little profit for the store. The margins are low so the customer is attracted to buy more. A lot of these costs are gone to overheads, staff payrolls and distribution. “Some costs are beyond us. We can’t pass on those to consumers like food price hikes,” confirms Farooq. 

A grocery store’s unique selling point is the diversity of products it offers under one roof.  That’s why they are built on a specific area of land. Convenience stores are built on at least 1,000-2,000 square feet, supermarkets on 5,000 square feet and hypermarkets on 25,000 square feet. With such expansion comes expense. “The industry is seeing exorbitant costs in electricity and utility bills. If the place is rented, then there’s an added cost too. Since last year, these costs have broken the backs of grocery stores across the country and some have even shut down,” said Farooq. 

Because margins on food prices are kept low, grocery stores rely on non-food items to cushion their profits. The non-food items, such as cosmetics, skin and hair care, crockery and fabric have higher margins. “It makes about 30-35% for the margins, the highest any item does,” indicated Farooq. That’s why convenience stores and small retail stores are more vulnerable to food inflation as they don’t have a diversified portfolio to curb the costs. But unfortunately, in the current times of inflation and import ban, non-food items are the first ones to get hit. 

“Food item sales have seen no major decline because it’s essential. But the non-food items demand has decreased significantly. Generally speaking, I would say there is a 40% dip in sales in terms of quantity, most of which is owed to the non-food items. The sections in the stores are closing down and there’s no hope of regaining the demand like before any time soon,” explained Munsub Abrar, founder of Naheed super store in Karachi. 

Grocery store visits, which in a country like Pakistan is one of the limited means of leisure for whole families, are reduced to just essential, and even panic buying. The idea behind big retail stores was to display things in front of the customer so they end up buying things which they don’t necessarily need. It’s about creating demand on the spot. But that’s not working anymore. Prices are downward sticky, which suggests that once they increase, it’s difficult for them to fall even when the market readjusts itself. Because inflation is irreversible, and wages only adjust in real terms with productivity, it results in the erosion of purchasing power. 

There’s a historic 31.5% inflation in Pakistan, as recorded by the state bank, dangerously close to the inflation of post-1971 war years. The figure indicates that not only the ones below the poverty line are suffering, but calls for an adverse lifestyle change for even the middle and upper-class, the primary target audience of a grocery store. 

“I avoid going to grocery stores now and just send a list to my husband. Looking at so many items with such high prices gives me a lot of stress. Even though I have stopped shopping for non-essential items like crockery, frozen food items and hair care products, the total bill is still higher than what it was before,” said an Islamabad-based housewife, who wishes to stay anonymous. Similarly, even those earning good pay have changed their buying habits. 

A general manager of one of the top retail stores in Lahore said even he and his own family have stopped splurging on grocery items. “We don’t shop from a single store like before now. We buy flour, wheat, sugar from one store and oil and pulses from another to keep the bill as low as possible,” he said. 

Crushing under import ban

Grocery stores, which stand out from local kiryana stores are their product diversity and availability of high-quality imported items. But since the problem of non-issuance of Letter of Credit (LC)  began in October of 2022, even the big stores began trembling. 

Non-issuance of LCs became a game changer not only for the retail industry but for other industries in the food business too. In a conversation with a supply strategist from Metro Cash & Carry (who wishes to stay anonymous), Profit learned that the store was unable to procure the brand’s imported frozen fries which created a flurry. “There was demand for the product but not supply. The items were stopped at the ports but we weren’t able to procure it,” he explained. “But we couldn’t lose the customers so Metro resorted to local frozen food companies, like Opa and Menu, to manufacture fries under Metro’s brand. The same happened with KFC and McDonald’s too. They faced a shortage until Opa handled their fries business. So the whole issue really benefited the local industry at that time,” he continued. 

However store owners did not always come by alternatives so easily. Pakistan is the second largest importer of pulses in Asia and its lack of supply became a detrimental factor for Metro Cash & Carry and others. Initially, the store benefitted from the import ban because it had a safety stock of pulses when there was a shortage in the market. “We sold them for higher prices and in the month the profits splurged. But it was a momentarily high. Eventually, our stock also ran out and we had to procure more before the peak season in Ramadan,” explained the source from Metro. That’s why the overall sales revenue of Metro did not see a major slump, the profit earned initially due to pulses was readjusted later when pulses and other items ran out. 

Other than just procuring items, retailers struggle with efficient planning and an unstable atmosphere makes planning extremely difficult. “We had to procure pulses in a market where prices were constantly going up because imports were banned and demand was high. We bought our targeted supply for Ramadan in five to six phases, and each time paid a price higher than the previous. The market trend (as shown in the graph) showed the potential for gaining profit. But it didn’t. As you can see after February the prices began decreasing because LCs were opened and there was no more a supply shortage. The prices settled, but we as a business are now selling the stock in prices less than what we bought for.”

Due to this Metro Cash & Carry is bearing the brunt of almost Rs 5 million. “But we had to do what we could. It’s extremely difficult to plan and strategize in such an unstable political and economic environment had we not stocked up pulses, we would have borne the brunt of more than Rs 5 million and also potentially lost customers,” he elaborated.

The stores take risks for essentials like pulses, wheat and rice. There are some items which they have resigned from. “We haven’t been able to achieve the forecasted supply of canned food and fruits. There are no local alternatives for it,” said the supply strategist from Metro. Similarly, Naheed superstore is facing similar problems. “Baby food, canned food, coffee and cereals are becoming a task to procure,” said Abrar. 

“For some products like cereals and coffee, we have invented a new alternative of grading the products of focal companies.  Basically, it’s a change in the manufacture of the local product just a bit. Both the quality and price of the graded product are mid-tier. It’s lesser than the imported items but a little better than the locally sourced ones. We have to do this because we don’t see when we will be able to import back in full swing like before,” he paused, “currency difference is too much for us to go back to our old ways.” 

The cost of doing business is high. A lot of the money, which would previously account for margins is reinvested back to buy the same food item but for a higher price. “The cost of tea has increased three times in just a month. And every time we have had to procure oil in the last six months, the price is higher than before. We are reinvesting everything and there is no growth,” said Farooq. More than price hikes, grocery stores also have to mend broken trust with the suppliers. “No one is ready to give us supplies on credit. We have to make on-spot payment,” mentioned Abrar. Providing ease to the customer is becoming more difficult with every passing day because suppliers and the grocery store are testing new ways to merely get the boat floating. 

Just like any other business in Pakistan, the profits of grocery stores are also trembling. Not because food prices are rising, but because buying habits are changing. There’s no room for splurging when bringing bread to the table is increasingly becoming a concern even for grocery store goers. For a consumption-driven economy, this might be some food for thought.

First of all, the mushrooming of malls and commercial areas has led to more opportunities for grocery stores. Every small, medium or large mall has a cash and carry to attract customer traffic. If you take a look at any big mall and subtract the traffic of the cash n carry in that mall, you would find it rather empty.

This is because all other retail verticals like fashion or other luxury items are seasonal; while there is an almost weekly-and for some food items daily-turnover for cash and carry stores. And this leads to a regular flow of customer traffic to malls.

Secondly, now people are more accustomed to shopping at malls because they do not have time to purchase various items from different places. You can while away your time in the mall and also purchase everything you need under one roof.

Also, there is a cultural change. Grocery shopping used to be male-oriented as men of the family were responsible for purchasing groceries. Things have changed. Now, females are more actively participating in purchasing and decision-making regarding what and how much to purchase.

A stand-alone cash and carry store, in my view, is a good investment. If you look at any other retail business vertical, say, garment or footwear, you need specific volume and this requires more investment. In cash n carry businesses, you have the advantage of starting right away with a standalone outlet.

It is true that as compared to the fashion business cash n carry business has lesser margins. But if the store includes both food and non-food sections, it can generate good profit margins. Food is used as bait, and when customers come to buy food items they may be tempted to purchase stuff like kitchenware, gift items, toys, and other such items.

If the ratio of the purchased item is fifty-fifty, it is considered ideal. But usually, the ratio falls within 70 to 30 or 60 to 40 (60% food items and 40% non-food items). If you get this much, the profit margin is 20 to 25% in smaller cities and about 18% in big cities.[spacer height=”20px”]

How important is the location for a cash and carry store?[spacer height=”20px”]

There is a famous saying regarding the retail business that three things are important: the first is location, the second is location and the third is location.

So location is the primary factor. You can change every other decision afterward, for example, you can change the décor or even products but it is very difficult to change the location.

The location selection is dependent on the factors like customer flow, convenience, parking space, the suitable environment around the store location, etc.[spacer height=”20px”]

What’s would be the approximate capital and working capital cost for a small stand-alone cash n carry?[spacer height=”20px”]

Investment varies. If you start with a 10 Marla land with 2 floors then the standard investment is between 8 to 10 Million. This includes your stock, chillers, lighting, electricity work, etc.

As for the working capital, for the cash and carry businesses, the cash flow problem is gone the moment your store opens because sales start from day one.

If someone wants to open a cash and carry store, in your opinion, what should be the first step?[spacer height=”20px”]

To begin with, the first question that we ask our clients is this: how do you want to make your store different?

No matter what the preferred locality is for your business, there will always be a store, or a small shop, nearby selling the items you want to sell.

So you need to ask: what’s one thing that people can’t get from the other stores in the same locality? And then build your store experience around it.

Think about the kind of experience you are offering, like how convenient is the layout, how welcoming is the interior, what facilities are there, etc. There are many options and budgets to play with. Although we do not enforce heavy investment on the interior but a sensible investment in the interior covers up a lot of things. For example, if you cannot afford air conditioners then there are really good air coolers available and you can install those.

To sum it up: a great retail experience can step up your game.[spacer height=”20px”]

What is the recommended legal entity of a Cash and Carry?[spacer height=”20px”]

There are many options as far as the legal entity of a cash n carry is concerned. Cash n Carry can be on Sole proprietorship, it can be a partnership, and it can also be a Private Limited Company. We normally suggest a simpler path by advising our clients to go for a sole proprietorship. As you are just starting a new business and have no idea about sales volumes, it is better to play it safe. Moreover, in a sole proprietorship, many legal matters like taxation can be handled easily.

And if you running other businesses as well, it is not necessary to give your cash and carry store the same name as that of your business. You can get your store registered under a different name.

We normally suggest a simpler path by advising our clients to go for sole proprietorship

What else would you suggest to someone starting a Cash and Carry business?[spacer height=”20px”]

A key suggestion is to always invest in good products.

Another important contributing factor to a store’s success is the selection of the right retail software to manage the retail operations. For Software selection, my suggestion to the client is to especially look at two things: the software itself, and the company providing it.

Good retail software should provide the features necessary for a fast retail POS checkout experience, and inventory management.

In my career spanning over two decades, I have seen many software companies vanishing after a couple of years. The owners switch jobs, go abroad, or close the company leaving their customers in the lurch. Thus the reliability of the software provider company is important.
